I guess having ActivityPub federation would help your network to decentralize servers

which is only relevant if each local community has its own sysadmins. How is/are your server(s) set up now? Do you have a single farm holding all the events, or are you using instances for each locality?

All instances are currently hosted on our servers. There used to be a few exceptions, but as the software grew and the system became more complex, it became too much work to host them separately. Moreover, most teams managing instances don’t have any sysadmin skills.
